Avoid stockouts

Avoiding a stockout starts long before the last unit.

A stockout is rarely caused by one bad calculation. It appears when quantity is unreliable, consumption is not observed, supplier lead time is ignored or an alert arrives too late. Reducing risk means making the whole decision chain slightly less approximate.

Make the starting point reliable

No forecast repairs incorrect stock. Start by recording important movements and physically checking critical references. Cycle counts maintain that quality without waiting for one large annual inventory event.

Watch repeated corrections. If one product is always different from the screen, the problem probably sits in the daily action, unit or location. Increasing safety stock can hide that error rather than solving it.

Translate quantity into time

Coverage answers a more useful question than raw quantity: how many days remain at the current rate? It lets you compare very different products and quickly see whether supplier lead time still fits inside available stock.

A history-based forecast can refine that view when consumption is not perfectly constant. It should remain explainable and acknowledge periods where data is too short or unstable to produce a credible date.

Order at the right moment

The reorder point combines expected demand during lead time with safety stock. When quantity reaches that level, a new order should be placed if the assumptions still hold. This is more robust than simply waiting for an arbitrary visual threshold.

Order quantity then depends on target stock and incoming deliveries. Subtracting stock already on order prevents the team from reacting twice to the same signal, a small detail that can turn fear of shortages into a surprisingly elegant overstock problem.

Measure the real cost

Not every stockout deserves the same protection. Estimate lost margin, emergency purchasing and blocked work time. A cheap box can justify a large buffer if its absence stops an entire service.

Conversely, holding months of an expensive reference with an easy substitute may cost more than occasional shortages. A useful system does not promise zero stockouts. It helps spend protection where it creates real operational value.
